Turning long videos into Shorts: 5 vertical videos from one documentary episode

How to cut Shorts, Reels and TikToks from a YouTube documentary or long explainer: picking moments, the 2-second hook, 9:16 reframing, captions and linking back to the long video.

Producing a long documentary episode takes days; cutting Shorts from it takes hours. The same effort works again on three platforms (Shorts, Reels, TikTok). But a good Short is not a shrunken long video — it is a separate video with its own hook.

1. Pick the moment: it must stand alone

A moment that leans on the previous chapter doesn't work as a Short. We look for moments that set up and pay off in one sentence each: a number revealed, a comparison turning, a funny scene landing. Stickman episodes like Tooth pulling in the Middle Ages suit Shorts well for that reason: every scene is a joke on its own.

2. The first 2 seconds: the hook

In the Shorts feed viewers decide in a second. The first frame carries a question or a surprising image plus big type: "How much profit is in one Ferrari?" The long video's intro is rarely the Short's hook; the hook comes from a moment in the middle.

4. Captions and sound

Shorts are mostly watched with sound on, but captions are still a must: word-highlight, in the middle of the screen rather than the top third. Music on the same theme as the long video, pushed forward.

5. Link back to the long video

The Short ends by pointing to the rest of the answer in the long video. In YouTube Studio the Short gets a related-video link; one tap takes the viewer to the episode.

6. The set from one episode

A typical set from an 8–15 minute episode: 3–6 Shorts, 20–45 s each, with a title and description suggestion for each. For streamers we do the same with stream clips.
